The Sea Squirt Problem

What happens after you find your rock

A young sea squirt is a surprisingly ambitious creature. In its larval stage it looks like a tiny tadpole, and for good reason. It has a notochord, the primitive precursor to a backbone, running down a muscular tail. It has a dorsal nerve cord, a small cerebral ganglion that serves as its brain, a simple eye that senses light, and an organ that senses gravity. With all of this equipment it swims through the ocean with a single purpose. It is looking for a home. The larva cannot even feed itself. Its entire nervous system exists for one job: to navigate the water and find a good rock to settle on.

When it finds one, it cements itself head down to the surface and never moves again. And then it does something remarkable. Having arrived, it begins to disassemble the very apparatus that got it there. It reabsorbs the tail and the notochord. It loses the eye and the balance organ. It breaks down and recycles most of the nervous system it no longer needs, dramatically shrinking the ganglion that once controlled movement. This is where the creature earns its most famous and slightly gruesome reputation, the animal that eats its own brain. The phrasing is a little dramatic. The sea squirt does not so much digest its brain as recycle it, and the settled adult keeps a smaller ganglion suited to its new life as a stationary filter that pumps water and strains out food. But the essential fact holds. Once the sea squirt stops moving, it sheds the expensive machinery of perception, because perception is for moving, and it is not moving anymore.

Brains are for movement

In his widely viewed 2011 TED talk The Real Reason for Brains, neuroscientist Daniel Wolpert argues that we have a brain for exactly one reason, “to produce adaptable and complex movements.” Not to think, not to feel, not to remember for its own sake, but to move well in a changing world. His clinching piece of evidence is the humble sea squirt, which he points out digests its own nervous system precisely when it no longer needs to move. Perception, memory, and prediction, in Wolpert’s telling, are all in service of action. An organism that has stopped acting on its environment has no use for the costly business of sensing it.

And it is costly. The human brain is a useful reminder of just how costly. It accounts for roughly 2 percent of body weight but consumes around 20 percent of the body’s energy, making it one of the most metabolically demanding organs we have. Sensing the world, processing what you sense, and predicting what happens next is not free. It is one of the most expensive things a body does. There is an irresistible efficiency metaphor here, if I may. Nervous tissue is metabolically expensive, and the sea squirt radically reduces the sensory and motor machinery associated with a life it has left behind. In organizational terms, it looks a lot like optimization. It has found its rock, stopped swimming, and stopped maintaining capabilities it no longer appears to need.

The trap closes behind you

Organizations do the same thing, for the same reason, with the same logic of thrift, and they do it right at the moment of their greatest success. Like the sea squirt, success has a way of convincing you that the things that helped you get there are no longer necessary.

A young company, like a larval sea squirt, is all sensing apparatus. It has to be, because it does not yet know where it is going. Founders talk to every customer. Leaders read every support ticket. The whole organization swims through its market tasting the water, because survival depends on finding the rock, the product that fits, the segment that pays, the position that holds. Then it finds one. Product market fit arrives, the category is won, the office furniture is upgraded, and the company settles. And settling feels like permission to stop paying for all that expensive perception. The customer advisory board starts to feel like overhead. The executive who used to sit in on sales calls has a calendar too full to do it now. The market research budget looks like a luxury against this quarter’s numbers. Piece by piece, the organization reabsorbs its own sensing organs, because they are costly and, from the comfort of the rock, they no longer seem necessary.

The cruelty of the sea squirt’s design is that the trap closes behind it. Once it has digested the nervous system that let it navigate, it cannot navigate again. If the rock turns out to be a bad one, if the current shifts or the food stops coming, it has surrendered the option that matters most: it cannot relocate. It has traded mobility, and much of the sensory machinery that supported it, for the efficiency of staying put. Organizations that dismantle their perception apparatus inherit exactly this vulnerability. They cannot see the disruption coming, not because the signals are absent, but because they have defunded the organs that would have detected them. And by the time the damage is obvious, the ability to respond has already been metabolized away.

A different trap than the one you know

I have written before, in The Success Trap, about how winning can shrink your options, how comfort dulls curiosity and success quietly stops teaching you. This is a cousin of that idea, they fail on different sides of the system. The success trap is mostly about output. You stop experimenting, stop tinkering, stop taking the risky swings that made you interesting, because consistency is now what gets rewarded. The sea squirt problem is about input. It is the deliberate dismantling of the sensing apparatus itself, the mechanisms by which information about the outside world even reaches you. One is a failure to keep acting boldly. The other is a failure to keep perceiving at all. A company can actually be quite busy, shipping and reorganizing and pushing hard, while having gone functionally blind. Motion is not perception. You can thrash on your rock and still have no eyes.

The store that fired its eyes

The clearest business version of this I know is Circuit City. In March 2007, the electronics retailer did something that still gets taught as a cautionary tale. It laid off around 3,400 of its store employees, not for poor performance, but explicitly because they were, in the company’s own words, paid well above the market-based salary range for their role. These were the most experienced, highest paid people on the sales floor, the ones who had been there for years and actually understood the products. They were escorted out and invited to reapply, after a waiting period, at lower wages. On paper it was cost optimization, and the stock even ticked up on the news. In reality, Circuit City had just reabsorbed its own nervous system.

Those veteran salespeople were not overhead. They were the company’s sensing organs on the floor, the layer that perceived what customers were confused about, what they wanted, what the competition down the road was doing better. Replaced by cheaper, greener staff, the stores went functionally blind to their own customers at exactly the moment big box electronics retail was being reshaped around them. Circuit City filed for bankruptcy the following year and liquidated in 2009. It is tempting to file this under generic cost cutting gone wrong, but I believe the sea squirt lens is more accurate. Circuit City was already under competitive and margin pressure when it made the cut, which makes the decision more understandable but not necessarily wiser. The company looked at experienced salespeople and saw a labor-cost problem. Its most expensive perception apparatus looked like a line item rather than a lifeline. What it failed to price was the knowledge, customer understanding, and institutional memory walking out the door.

The pattern shows up in quieter forms everywhere. Executives who stop talking to customers once they have enough dashboards. Product teams that retire the messy qualitative research in favor of clean quantitative metrics, trading rich signal for cheap signal. Leaders who let their external networks wither because the day job is all consuming, only to discover, when they finally look up, that the industry moved while they were heads down. The sensing tissue is expensive, it is the first thing that looks cuttable once you feel safe, and cutting it is what ends the safety.

Keep the swimming machinery alive

The answer is not to refuse to settle. Finding your rock is the whole point, and no organization can swim frantically forever. The answer is to treat your perception apparatus as infrastructure rather than overhead, and to protect it most fiercely precisely when you feel you have earned the right to cut it. A few ways to hold the line.

• Name your sensing organs, then defend their budget. Make an explicit list of the mechanisms through which the outside world reaches you: customer interviews, win loss analysis, support ticket reviews, frontline listening, competitive teardowns, external advisory relationships. When someone proposes trimming them for efficiency, recognize the proposal for what it is. That is the sea squirt starting to reabsorb what got it there.

• Keep leaders in the water. The perception that matters most is the kind that cannot be delegated into a dashboard. Executives should maintain direct, unfiltered contact with customers and the front line as a standing obligation, not a quarterly field trip. The moment sensing becomes something other people do and summarize for you, atrophy has already begun.

• Fund perception counter cyclically. The instinct is to invest in sensing when you are scared and cut it when you are comfortable. Invert that. The settled, confident, winning period is exactly when blind spots form and exactly when the sensing organs feel most expendable, which makes it exactly the wrong time to shed them.

This is the bookend to a point I made in Twitching Before You Sprint, where the argument was that organizations should generate small, low stakes movements to learn about themselves before they commit under load. That piece was about the start of the journey, learning before you perform. This one is about the other end, refusing to stop learning after you have arrived. And both connect to a theme from Only Variety Beats Variety. A system can only cope with as much complexity as it can perceive. Dismantle your perception and you have not simplified your environment, you have only blinded yourself to it.

A challenge

This week, take an honest inventory of your sensing organs. What is the last thing your organization stopped paying attention to because it started winning? Which customer conversation, which uncomfortable data source, which external relationship got quietly defunded once the rock felt solid? Find the one that would be easiest to justify cutting, and instead feed it. The sea squirt is not foolish. It is efficient, and its efficiency is precisely what leaves it stuck to its rock, unable to sense the tide going out. The most dangerous moment for any organism, or any organization, is the moment it decides it no longer needs to see. Keep your eyes. Keep swimming, at least a little, even after you have found your rock.
